The Al Ghurair Group is a global conglomerate that operates across several countries. The Group’s lines of business include real estate and shopping malls, extrusion, manufacturing and investments.

In 2010 Saif Al Ghurair Technology (SAGT) was formed as the IT services arm for the Al Ghurair Group of companies. One of their first initiatives was to re-implement an Oracle ERP system with the objective of providing a competitive advantage in the market. However the primary obstacle to the successful deployment of the ERP was that, due to a legacy of multiple handovers, only 10% of the ERP implementation documentation was available.

The Challenge

In 2010, after evaluating a number of solutions in the market, Al Ghurair selected Orbus Software’s iServer as its business process repository and modeling tool to provide the modeling and document management capabilities needed to deliver the ERP.

"The Business Process Analysis and Enterprise Architecture bandwagon was not for us, but instead a business need and requirement to deliver ERP systems that in return would deliver competitive advantage drove us to embark on an initiative to document our organization and everything that it owns” says Shady Mahmoud, IT Application Manager for SAGT.

Traditionally at Al Ghurair Group, enhancements to existing ERP systems were implemented on the spot to improve support for business needs and to maintain ‘relationships’. This resulted in sporadic and unaccounted for documentation residing in different parts of the organization. As a result only 10% of the documentation needed to implement ERP systems was available at the beginning of the project.

SAGT quickly realized they needed to visit all their internal customers and document the business architecture and supporting applications.

The Requirements

It became quickly apparent that there was a requirement for a Business Process Analysis and Enterprise Architecture tool with comprehensive support for:

  • A central storage repository for business processes and applications; a ‘source of truth’ for information.
  • A standard methodology to ensure that documents were universally understood and recognized.
  • Adopting global standards to avoid ‘reinventing the wheel’; using a mishmash of best practice from BPMN, TOGAF 9® and Zachman ontology.
  • Tracking of changes in documentation; version history, large versioning and changes of documents during handovers and sign-offs.
  • An easy means of translating signed off business requirements and processes into ERP initiatives; both for new deployments and enhancements.
  • Documenting “current state” (AS-IS) and “target state” (TO-BE) processes and applications.

iServer provides a comprehensive business process repository and modeling environment that has enabled SAG Technology to make rapid progress, achieving significant productivity gains and improvements in the quality and value of the ERP systems implemention across the companies in Al Ghurair Group.

IT and Business are speaking the same language. Shady continues “Our CFO wanted all the entities to have their closing period on the same date. As my team and the business speak the ‘same language’ we were able to easily identify common applications used across the processes within the group business unit (Finance, Production, Maintenance and Support) and implement the transaction in our common systems”.

Visibility and Quick Search for Stakeholder Specific Information. “Having all business processes in a central repository means that we spend less time with auditors, keeping them happy and allowing us to easily plan for change management”.

Successful ERP Implementation. The biggest challenge when implementing an ERP System is change. In the global market today the focus is upon streamlining businesses to adopt customer-oriented products and services. In parallel, organizations also want to take advantage of the mass production and delivery of services. To retain a competitive advantage organizations are adopting Activity Based Costing (ABC) in order to determine the right pricing and identify processes that can be automated to reduce time and cost.

“It is impossible to do ABC without a strong process modeling tool” says Shady. Business users do not really care about processes unless they can save time or reduce cost. iServer is used at Al Ghurair during the blueprint phase of deploying successful Oracle ERP Initiatives to deliver accuracy in transactions, reduce overhead and improve overall efficiency.

Remaining in MS Office:

  • The use of familiar MS Office and Visio interfaces ensured minimal user resistance from the SAGT team and wider business.
  • Support for MS Office documents meant reuse of existing process-related documents e.g. process narratives, requirements etc. which could all be managed in the same central repository.

Extensibility of the iServer environment. The flexibility of the tool allowed Al Ghurair to use a simplified version of BPMN templates for modeling processes and best practices for architecture documentation from TOGAF® and Zachman.
